BFCM 2026 falls on 27 to 30 November. The instinct is to think about peak-season stock in November, but for your hero products that is far too late. The real deadline to reorder is weeks earlier, and missing it means selling out mid-event with demand you cannot fulfil. For many brands, especially those with longer supplier lead times, that deadline lands in September or October.
Why the deadline is not late November
Your BFCM stock has to be on the shelf before the rush, with a little room to spare. So you do not count forward from today, you count backward from BFCM through your supplier lead time plus a safety margin. The order that needs to land in mid-November might need to be placed in September or October, depending on your supplier.
The backward calculation
The simple version:
Last sensible order date = BFCM date minus lead time minus a safety buffer
A hero product with a 30-day supplier lead time, plus two weeks of buffer for the peak-season freight squeeze, needs to be ordered by roughly mid-October. A product with a 60-day lead time needs to be ordered in late September. Run this for each of your key products and you will find several of those deadlines are closer than they feel.
Account for the peak-season squeeze
Two things change around BFCM, and both push your deadline earlier.
First, lead times stretch. Factories are busier, freight is congested, and customs moves slower in the run-up to peak season. Use your worst recent lead time for this calculation, not your average, for the reasons covered in planning around lead time variability.
Second, demand is far higher than a normal month, so you need more units than your usual velocity suggests. Forecast the spike rather than extrapolating a quiet month, or you will plan to BFCM dates with off-season quantities.
Protect the hero products first
You cannot perfectly stock everything, so prioritise. Your A items and your proven BFCM performers are where a stockout hurts most, so they get reordered first and buffered hardest. Last year’s BFCM numbers are the best guide you have, which is exactly why holding more than 180 days of history matters when you are planning a once-a-year event.
Plan the after, not just the event
The opposite failure is over-ordering, selling well, and carrying the leftovers into a slow January as overstock. Decide now what happens to surplus, so a strong BFCM does not become a dead-stock problem in Q1.
